Shopify Hydrogen migration: a postmortem of three production rollouts.
Shopify Hydrogen 2 shipped in April 2023, built on Remix. We migrated three DTC brands from Shopify's Liquid/Online Store 2.0 templates to Hydrogen between mid-2024 and Q1 2025. The migrations were not quick.
What the sales pitch says
"Ship a headless Shopify storefront in weeks, not months. Native integration. Hosted on Oxygen. Best-in-class Core Web Vitals."
What actually happened
Brand 1 (apparel, 8,000 SKUs). Estimated 8 weeks. Took 14. The blocker was the product configurator (size + colour + fit). Liquid had a bespoke app that did not have a headless API. Rebuilt as a React component with Storefront API calls. LCP moved from 3.2s to 1.6s. Revenue per session flat (Oxygen rollout masked by a concurrent creative refresh).
Brand 2 (beauty, subscription). Estimated 10 weeks. Took 18. The blocker was subscription tooling (Recharge integration). The Recharge Hydrogen SDK was beta and missing the bundling logic the brand relied on. Built a thin backend-for-frontend to proxy Recharge calls. Conversion rate dropped 4% in week 1, recovered over 3 weeks as edge cases in cart were patched.
Brand 3 (home, catalog-heavy). Estimated 12 weeks. Took 10. The brand was smaller and the Liquid theme was simpler. LCP 2.8s → 1.4s. Conversion rate up 7% sustained.
The undocumented friction
App compatibility. Shopify's app ecosystem is still largely built for Liquid. Every app in your stack needs verification. Review generator, UGC widget, loyalty, subscriptions. All of it may need rebuilding or proxying.
Editor experience is worse. Merchandisers who edited templates in Shopify's theme editor lose that. You need a CMS layer (Sanity, Contentful, Shopify's own Hydrogen-native content types) and to train the team.
SEO redirect maps. URL structure changes mean comprehensive 301s. Budget a week for this alone.
Oxygen is fine, not magic. Its edge performance is solid but it is not dramatically faster than Cloudflare Pages or Vercel. Pricing is Shopify-generous (free for Hydrogen projects) which matters.
Would we do it again
For brands doing >$5M/year with a conversion-rate ceiling imposed by theme performance, yes. For smaller brands, a well-optimised Dawn theme on OS 2.0 gets you 85% of the performance win with 5% of the work.
